Turning a Reactive Communications Team Proactive

A capable communications team, stuck in reaction.
The Diocese of St. Augustine’s communications office was capable, but almost entirely reactive. Work came in and work went out. There was little room to set an agenda, which meant the team’s real potential stayed capped by the queue in front of it.
The turn
Fix the operation before adding to it.
Working alongside the communications office as a strategic advisor, we started with an honest operational assessment, not a campaign. From there we reorganized staff and vendors, redesigned the processes that were creating the bottleneck, and launched an intranet so the team’s own work was finally legible to itself.
With the foundation in place, the output followed: a rebrand of the Mission and Shrine website, support for multicultural initiatives, and new diocesan magazine launches.
What compounded
From reactive to a quarterly cadence.
The communications team went from operating almost entirely in response mode to proactively launching new initiatives on at least a quarterly cadence. The change wasn’t a heavier workload. It was a structure that let good work get out the door.
